GEO vs. SEO: What's the difference?
Where Generative Engine Optimization and search engine optimization overlap, where they differ, and why most organizations need both.

SEO improves how content appears in search results and how people reach a website from those results. GEO improves whether and how a source or brand participates in a generated AI answer. The two disciplines share a technical and editorial foundation, but they measure different outputs.
The short answer is:
SEO competes for discovery in search results. GEO also measures presence, representation, and citation inside generated answers. GEO extends the visibility target. It does not replace SEO.

The distinction is about the output being optimized and measured. It is not a reason to build two competing content programs.
What is SEO?
Search engine optimization helps search engines discover, understand, and present useful content to people who are searching for it. Its work includes technical access, site architecture, content, internal links, page experience, search appearance, and authority signals.
Success is commonly measured through search impressions, average position, clicks, click-through rate, organic sessions, conversions, and revenue or another business outcome.
Modern SEO is not keyword stuffing. Google's SEO Starter Guide centers on useful, well-organized content and a site that search engines and people can understand. That matters because claims that "SEO is obsolete in AI search" often compare GEO with a caricature of SEO rather than with current practice.
What is GEO?
Generative Engine Optimization focuses on whether and how information appears in answers produced by generative systems. It observes brand mentions, supporting citations, prominence, message accuracy, source quality, framing, and downstream results.
The term was introduced as a research framework in 2023 and published at KDD in 2024. The original GEO paper tested how changes to an already supplied source affected its prominence in a generated answer. The broader practice now includes the stages before generation, such as crawler access, retrieval, third-party evidence, and source selection.

Why GEO still depends on SEO
Many generative systems use web search or retrieval to find current information. That means a source often needs the same foundation required for search visibility:
- public and reliable access for relevant crawlers;
- indexable pages with stable canonical URLs;
- important information in readable text;
- clear site structure and internal links;
- useful, original, current content;
- accurate structured data where a supported search feature needs it;
- legitimate authority and evidence from other sites.
Google is explicit about this relationship. Its generative features use the core Google Search ranking and quality systems. Google treats optimization for AI Overviews and AI Mode as part of SEO and says no extra technical requirement is needed beyond eligibility for Search and snippets.
Other providers have their own access paths. OpenAI asks publishers to allow OAI-SearchBot for inclusion in ChatGPT search summaries and snippets. Microsoft reports citations and grounding queries in Bing Webmaster Tools. These differences create additional work, but not a separate replacement for crawlability, useful content, and search readiness.
Where GEO differs from SEO
The largest differences appear after retrieval and in the way results are measured.
A generated answer is not a ranked list
A classic search result has a reportable position for a page or feature. A generated answer may combine several sources in one paragraph. It can name a company without citing its website, cite a page for one fact, or describe a brand using information from a media article.
Terms such as "AI rank" can therefore hide more than they explain. Citation order, amount of attributed text, prominence of a mention, and recommendation status are different signals.
The prompt may become several retrieval queries
Google documents query fan-out, where a complex question produces several related searches. OpenAI says ChatGPT search may also rewrite a prompt and issue multiple targeted queries. A source can enter the answer through one subtopic even when it does not match the user's wording word for word.
SEO already deals with search intent and semantic relevance. GEO measurement adds the need to preserve the original prompt while recognizing that the provider may retrieve information through different queries.

Third-party sources can define the brand
Owned pages remain important, but generative answers can lean heavily on journalism, reviews, directories, public records, forums, and expert sources. This makes PR and reputation work more visible inside the discovery process.
A technically perfect product page cannot by itself correct every weak or outdated description elsewhere. GEO therefore looks at the information environment around a brand, not only at the brand's domain.
Visibility can have value without a click
SEO usually aims to earn a result interaction and a website visit. A generated answer may satisfy the user immediately. The source can influence awareness, consideration, or a shortlist even when the user never follows the citation.
That makes GEO measurement harder. A mention is not a visit, and a visit is not a conversion. Each stage needs its own evidence.
Does GEO require different content?
Usually, it requires better source material rather than a second version of every page.
Content that helps both SEO and GEO tends to contain original experience, clear definitions, verifiable facts, current product information, transparent methods, and enough context to avoid misleading reuse. Descriptive headings and useful tables can help people navigate a complex topic. They should exist because the topic needs them, not because someone claims that every AI system rewards a particular layout.
Google specifically rejects several supposed GEO requirements for its Search products:
- no special schema is required for generative results;
llms.txtdoes not improve Google Search visibility;- content does not need to be split into tiny chunks;
- pages do not need AI-specific wording;
- creating many long-tail variations can become scaled content abuse.
The practical lesson is plain. Do not duplicate the website for AI. Improve the page that should already be useful and make sure relevant systems can access it.
How the metrics differ
Keep SEO and GEO in connected but separate scorecards.

First-party reporting is improving but remains uneven. Google Search Console reports standard search performance and has introduced a separate generative AI performance report for eligible sites. Bing Webmaster Tools reports citations, cited pages, sampled grounding queries, and trends. OpenAI adds utm_source=chatgpt.com to ChatGPT search referral links, which makes attributable visits easier to identify.
Prompt monitoring fills gaps across products, countries, and languages. Treat it as a repeated sample, not a census of everything users see. What do SEO and GEO cost?
There is no credible universal price for either discipline. Cost depends on the condition of the website, number of products and markets, publishing needs, competitive pressure, measurement scope, and whether the company already has SEO, content, analytics, and PR teams.
SEO budgets commonly cover technical audits and fixes, search research, content, site architecture, digital authority, analytics, and ongoing maintenance. GEO can reuse much of that foundation. Its additional costs often include:
- building and maintaining a governed prompt library;
- running prompts across selected providers, countries, and languages;
- collecting and storing answers repeatedly;
- analyzing mentions, citations, framing, competitors, and source gaps;
- improving owned facts and documentation;
- earning accurate third-party coverage and expert references;
- connecting AI referrals and assisted outcomes to analytics.
The cheapest sensible GEO program is rarely a new pile of AI-targeted articles. It is a measured extension of the existing search, content, PR, and analytics work.
How long do SEO and GEO take?
Neither has a guaranteed timeline. Search engines must discover, crawl, index, and reassess changed pages. Search-connected AI products also need to retrieve the updated information. Earned coverage and reputation work take longer than editing an owned page. Systems that answer from model knowledge may not reflect a web change at all until they use search or receive a later update.
Set a baseline before making changes. Compare repeated measurements on the same schedule and preserve the prompt, provider, country, and language. Do not turn one answer after one edit into a causal success story.
How should ROI be calculated?
Use the same financial logic for both programs, but do not force visibility into a monetary value without an attribution path.

For SEO, attribution may come from organic landing sessions, conversions, qualified pipeline, or ecommerce revenue. For GEO, the clearest cases use tagged AI referral visits, conversions, assisted conversions, or a documented lead source.
Brand mentions, citation counts, and visibility scores are useful leading indicators. They are not revenue. If GEO supports reputation, awareness, or message accuracy, measure those outcomes with suitable research and report them alongside financial data instead of inventing an exchange rate for a citation.

Most organizations do not need a separate GEO department. They need clear ownership across SEO, content, communications, PR, analytics, and engineering.
A practical order of work
Start with one shared foundation and two measurement views:
- fix crawlability, indexability, rendering, internal links, and important content;
- strengthen pages with original evidence, accurate facts, and clear ownership;
- establish the SEO baseline for impressions, clicks, sessions, and conversions;
- establish the GEO baseline across a stable set of relevant prompts and providers;
- inspect the sources, omissions, errors, and competitor patterns in generated answers;
- improve the strongest owned and earned sources rather than creating duplicate pages;
- track visibility and business outcomes separately over time.
SEO gets reliable information into the discovery system. GEO checks what generative systems do with that information and where the surrounding source record remains weak. Companies need both views because a search position and an AI answer describe different parts of the same discovery process.
